Vertical AI vs. General-Purpose AI in Wealth Management: Why Specialization Wins

A general-purpose AI assistant — the one available in a browser tab — is built for breadth: it writes code, drafts emails, summarizes documents, and answers questions across every domain. A vertical AI for wealth management is built for depth in one domain: it knows what a Roth conversion is, recognizes a suitability factor when it hears one, writes to CRM fields the operations team actually uses, and produces output that survives a books-and-records review. For tasks inside the practice, the vertical tool produces output the firm can act on. For tasks outside the practice, the general tool is still useful.

What "vertical AI" actually means

The term gets used loosely. A useful definition: a vertical AI is a system whose model, training data, prompts, integrations, retention policy, and user interface are all tuned to one industry's vocabulary and one industry's workflows.

For wealth management specifically, that translates to:

  • Domain vocabulary in the model. "Stretch IRA," "RMD," "QCD," "ACATS," "NIGO," "Form ADV," "GPB," "TWR," and a few hundred more terms are first-class concepts, not strings to look up.
  • Workflow integrations. The system writes to the CRM the firm actually uses (Salesforce Financial Services, Wealthbox, Redtail, Practifi, Black Diamond), to the portfolio system, and to the document repository — at the field level, not as text dumps.
  • Suitability- and compliance-aware behavior. The model refuses to generate forward-looking performance claims, recognizes when a client statement triggers a suitability update, and produces output that is retainable as a book-and-record.
  • Regulated data handling. SOC 2 Type II, encryption-at-rest, role-based access controls, and a data-retention policy compatible with FINRA Rule 4511 and SEC Rule 204-2.

A general-purpose tool can be wrapped to look like a vertical one. The gap is in the details — and the details are where exam findings live.

Adds a task to the operations queue because the client mentioned moving rental property to a trust. Writes a follow-up email draft. Stores the recording and structured summary to the firm's books-and-records vault with a seven-year retention tag.

The two outputs look similar at first glance. The first requires the advisor to spend 20 minutes copy-pasting into systems. The second is done.

Scenario 2: Operations team handling 15 simultaneous advisor transitions

General-purpose tool: Can parse a statement, can summarize a transition checklist, can answer questions about ACATS rules. Cannot populate the actual ACATS form for the receiving custodian. Cannot detect that a position is on the receiving firm's no-accept list. Cannot route the form to the right Medallion guarantor based on the account value.

Vertical AI: Reads the delivering firm's statement, pre-populates the receiving firm's ACATS form, runs the seven-point rejection-cause check from the operations playbook, routes to the right signature path based on dollar value, and produces a status dashboard the transition manager can read at a glance.

General-purpose tool: Can search transcripts for keywords. Cannot tell the supervisor that the advisor's last 12 meetings produced 3 recommendations without corresponding documented updates to the suitability profile. Cannot flag the household whose risk tolerance has not been reviewed in 27 months.

Vertical AI: Runs that query natively because the underlying data model is structured around suitability factors, recommendations, and household-level review cadence. The CCO gets a dashboard, not a Slack thread of "could you check on…?"

This is the kind of supervisory leverage that only emerges when the AI is built on a wealth-management data model from the start.

What general-purpose AI still does well in a wealth practice

Vertical AI is not a replacement for general-purpose AI. Several use cases are better served by the general tool:

  • Background research on a prospect's business. A broad model will do a better job summarizing a CEO's recent earnings calls than a wealth-specific model.
  • Drafting non-regulated correspondence. Holiday cards, internal team notes, recruiting outreach to candidates.
  • Coding and automation work for the firm's tech stack. Most wealth firms have a few engineers or contractors writing glue code — general-purpose AI is the right tool there.
  • One-off questions outside the firm's domain. "How do I structure a board meeting agenda?" "What's the typical cap-table structure at Series B?"

The right mental model is two tools, two purposes. The vertical tool runs the practice. The general tool augments the team.

How firms get the architecture wrong

Three patterns show up repeatedly:

One-size-fits-all rollout. A firm gives every employee a license to a general-purpose AI tool and expects practice-level transformation. Six months later, individual advisors are saving an hour a day, the firm-level metrics have not moved, and the CCO has no visibility into what is being said in client communications.

Shadow tools. Advisors who do not have an approved vertical tool default to the general tool they have at home. The firm is now producing client-facing content on infrastructure it does not control. This is the compliance exposure that keeps CCOs awake.

Tooling without workflow change. A firm buys a vertical AI tool, deploys it, and expects the time savings to appear. Without redesigning the workflows that the AI is supposed to absorb, the AI becomes another tab nobody opens.

The firms that get the most out of vertical AI treat the deployment as an operations redesign, not a software purchase. The tool is the lever; the new operating rhythm is what creates the lift.

The build-versus-buy question

For most RIAs and broker-dealers, building vertical AI is not viable. The integrations, the regulatory posture, the data-handling requirements, and the model tuning are a multi-year effort that does not produce a competitive advantage even if the firm does it well.

The buy decision then becomes about three things:

  1. Coverage of your CRM and portfolio stack. A vertical AI that does not integrate with Wealthbox or Practifi is the wrong tool for a Wealthbox or Practifi shop.
  2. Compliance posture. SOC 2 Type II at minimum, a clear data-handling policy, an audit log the firm can actually pull from.
  3. Time-to-value. How fast does the firm see the operational lift after deployment? Vertical tools designed for fast deployment can produce measurable lift in 30 to 60 days. Tools that require a six-month implementation rarely produce the lift at all.

FAQ

Is vertical AI just a general model with a fine-tune? Sometimes. The fine-tune matters less than the integrations, the workflow design, and the compliance posture around the model.

Will general-purpose AI eventually catch up with vertical AI? On general knowledge, probably yes. On workflow integration, retention, and regulated-data handling — those are not capabilities a general-purpose tool will add by accident. The gap is structural, not just a matter of model quality.

Can a firm use both? Most do. The vertical tool runs client-facing and regulated work; the general tool runs research and back-office productivity.

What's the typical price gap between general and vertical AI for wealth firms? Vertical tools are usually 3x to 10x more expensive per seat than the consumer subscription to a general tool. The economic comparison is not the per-seat price; it is the operations cost the vertical tool removes.

How does vertical AI handle data residency for non-US clients? A purpose-built tool will support regional data storage (EU, Canada, APAC) and can route a household's data to a specific region. Generic tools generally cannot.
